Define the calculation contract

Choose the legal entity or operating unit, accounting period, number of days, currency, average-balance method, source system, treatment of tax, returns, write-offs, prepayments, consignment, intercompany activity, cash sales, credit sales, and the flow used for each denominator.

Use comparable periods and definitions. A retailer, subscription company, marketplace, manufacturer, and project business can have very different working-capital structures, so one headline CCC is not a universal quality score.

Calculate inventory days

Days Inventory Outstanding estimates the time inventory remains before sale or use. A common approach is average inventory divided by cost of goods sold, multiplied by days in the period. In the illustrative workbook, average inventory of $720,000 and annual COGS of $3,650,000 produce about 72 days.

Use average rather than a single unusual endpoint where appropriate, align the inventory and COGS scope, and separate slow-moving, seasonal, consigned, work-in-process, and obsolete inventory when they distort the operating question.

Calculate receivable and payable days

Days Sales Outstanding commonly uses average accounts receivable divided by credit sales, multiplied by period days. Days Payables Outstanding commonly uses average accounts payable divided by purchases; COGS may be used as a documented proxy when purchase data is unavailable. Keep the denominator choice explicit.

In the example, DSO is 41 days and DPO is 57 days. Exclude non-trade balances when they do not belong, and do not improve DPO on paper by delaying disputed or overdue supplier payments that threaten service or relationships.

Combine and interpret the cycle

Apply CCC = DIO + DSO − DPO. The illustrative result is 72 + 41 − 57 = 56 days, meaning the model estimates 56 days of operating cash timing under the chosen definitions. Reconcile the component inputs to finance before publishing the number.

A negative or lower CCC can fit some models, but it is not automatically healthier. Stockouts, harsh customer collection, reduced quality, stretched suppliers, factoring costs, and underinvestment can shorten timing while weakening the business.

Turn drivers into experiments

Segment DIO by item and location, DSO by customer and terms, and DPO by supplier and contract. Model actions such as purchasing cadence, assortment changes, deposit terms, invoicing speed, dispute resolution, payment methods, or negotiated supplier terms with cash, margin, service, and risk effects.
